We recently released our 2026 SaaS + AI Data Report, From Chaos to Control, and as I went through the findings I noticed one pattern kept showing up: organizations are struggling to make data-driven decisions about AI Security.  
It’s not because organizations lack the tools to make these decisions. Rather, it’s often the conversation about AI — and the risk associated with it — is focusing in the wrong area.
For example, when people talk about AI security, the conversation often centers around the model. Prompt injection. Hallucinations. Guardrails. Output filtering.
Yes, those are indeed real problems. But for most enterprises, they are not the main problem.
The main problem is much more fundamental.
AI did not introduce intelligence into your organization. Rather, it introduced the ability for software to read data and take action inside business systems at a speed that traditional governance models were never designed to handle.  
And that action is powered by identity and access.
AI Didn’t Just Make SaaS Smarter. It Made It Autonomous.
SaaS platforms used to be systems of record. Humans logged in, made changes, and perhaps most importantly, carried responsibility.
At the risk of stating the obvious: AI agents changed that model.
An AI agent can now:

Read thousands of records

Summarize data

Open tickets

Modify CRM entries

Trigger workflows

Orchestrate tasks across tools

The intelligence of AI agents is interesting, yes, but their connections are what matter.
An agent becomes powerful the moment it can both consume organizational data and take action inside another system, like updating a CRM record, opening a ticket, modifying a document, triggering a workflow.
Those capabilities do not come from the model itself. They come from access, typically granted through identity platforms, OAuth permissions, and APIs.
The Architectural Assumption That Broke
For decades, security programs assumed one thing: At least one side of every transaction was under your control. It was your network, endpoint, data center, and code.
Even in the early days of SaaS, this assumption was still partially true.  
But in the SaaS-to-SaaS + AI world, it no longer holds.
Today, you now have two external systems — an AI platform (like ChatGPT, Claude, or Gemini) and a business SaaS application (like Salesforce, Jira, or Google Drive) — connecting directly to one another, exchanging data and executing actions. And the traditional choke point where security teams used to enforce control is often missing.
Despite this new reality, many security programs still operate as if those transactions were happening inside infrastructure they control.
Why Measurement Is Misaligned
There is no shortage of awareness about AI risk, and certainly no shortage of tools claiming to solve it. But much of the industry’s attention is focused on the wrong layer.
If someone pastes sensitive information into a prompt, it is visible and alarming. But those incidents are usually episodic.
Meanwhile, an AI integration with persistent read or write access across systems may be quietly consuming thousands of records every day. That type of exposure is structural, and often invisible.
In other words, we are often measuring what is easiest to see, not what carries the largest exposure.
That isn’t meant as criticism. It is a natural early-stage response to a fast-moving category. But it is also why many CISOs feel that AI security is immature.
From Chaos to Control Is Not About Blocking AI
AI adoption is happening from two directions at once: Leadership wants productivity, while employees want leverage. This is the first major enterprise transformation that is both top-down and bottom-up simultaneously.
But organizations cannot simply pause AI adoption and draft a three-year rollout plan. AI is already inside the environment.
The real challenge is learning how to govern it while it is already in motion. And in 2026, control will mean building governance frameworks that can move at AI speed.
That starts with visibility into:

Which AI tools are in use

Which SaaS platforms embed AI features

Which OAuth connections exist

Which agents have write access

Which identities are non-human and what they can reach

Once you can see the environment clearly, you can begin to govern it intelligently. But without that visibility, every decision becomes guesswork.
Governance Before Granularity
It is tempting to over-index on securing the latest AI trend. New protocols appear, new agent frameworks emerge, and entire subcategories get created and renamed within months.
But if you build your security strategy around the current headline, I can almost guarantee that the ground will shift before you finish implementing it.
The more durable path is focusing on the fundamentals:

Data exposure

Governance

Continuous review

These foundations survive category churn.
What Changes Over the Next 24 Months?
The honest answer is that no one can predict it reliably. The rate of change is too high. And that uncertainty is exactly why governance matters more than prediction.
It’s also worth mentioning that the goal is not to perfectly anticipate every threat vector. Rather, it’s to build a system that can absorb change without losing control.
But hey, if someone can describe the AI security landscape two years from now with confidence, they should probably be running a hedge fund.
The Practical First Step
If you want to move from chaos to control, start with a simple question: “Do we understand how AI tools and agents are connected to our SaaS systems, and what those connections can actually do?”
If the answer is unclear, that is your starting point.
From there, I would map the access graph, review high-privilege scopes, assign ownership, and, crucially, establish recurring review.
From there, governance becomes operational rather than simply theoretical.
